That means consistently engaging every direct report in an ongoing, high-structure, high-substance, one-on-one dialogue.<\/span><\/p>\n<p><strong><span>High Structure<\/span><\/strong><\/p>\n<ul>\n<li><span>Set aside an hour a day to manage each person. Concentrate on three or four people a day. Follow a regular schedule and customized agenda for each.<\/span><\/li>\n<li><span>Always start with top priorities, open questions, and any work in progress. Prepare in advance.<\/span><\/li>\n<li><span>Consider holding meetings standing up to keep them quick and focused.<\/span><\/li>\n<li><span>Don\u2019t let anybody go more than two weeks without a meeting.<\/span><\/li>\n<li><span>Don\u2019t do all the talking.<\/span><\/li>\n<li><span>If you manage people working other shifts, stay late or come in early. Conduct remote one-on-ones via telephone with the same discipline as your in-person ones.<\/span><\/li>\n<\/ul>\n<p><strong><span>High Substance<\/span><\/strong><\/p>\n<ul>\n<li><span>Rich in immediately relevant content, specific to the person and the situation, with a clear execution focus.<\/span><\/li>\n<li><span>Always spell out expectations.<\/span><\/li>\n<li><span>Regularly remind everybody of broad performance standards.<\/span><\/li>\n<li><span>Turn best practices into standard operating procedures; teach them to all.<\/span><\/li>\n<li><span>Use plans and step-by-step checklists.<\/span><\/li>\n<li><span>Focus on concrete actions within the individual employee\u2019s control.<\/span><\/li>\n<li><span>Monitor, measure, and document individual performance in writing.<\/span><\/li>\n<li><span>Follow up and provide regular, candid, coaching-style feedback.<\/span><\/li>\n<li><span>Follow through with real consequences and rewards based on performance in relation to expectations.<\/span><\/li>\n<li><span>Ask questions such as: \u201cWhat do you need from me?\u201d \u201cWhat is your plan? What steps will you follow?\u201d \u201cHow long will this step take?
